The situation
Home businesses in India (the baker running from her kitchen, the balcony gardener selling plants, the home cook taking advance orders) have been pushed onto public marketplaces that were not built for them. Fees eat the margin. Payment processors hold money for days. The marketplace competes with the seller through sponsored search. Discovery favours volume, not relationships.
nookstor started from the opposite premise: a seller already has a circle of customers. The platform should serve the circle, not sell it.
What we did
A private marketplace built around how a home business actually sells: through a circle of customers it already has, not through a public search page.
Three surfaces: a seller app, a buyer app, and web access. All on one platform, so a seller sees the same stock, orders and payouts whether they open the app on their phone or the browser on their laptop.
The invite flow at the centre of the model. A seller shares a personal link or QR code; a customer joins the seller's circle; no searchable public identity. The nearest analog on a public marketplace is a private group chat. nookstor is a commerce product built around that shape.
Direct UPI payment: buyer pays the seller's UPI handle, nookstor never holds the money. That removed the two biggest frustrations with the alternatives, settlement delays and reconciliation.
Order management, catalogue, the buyer's shop view, the seller's dashboard. Standard commerce surfaces, kept lean because the sellers are not professional merchandisers. The app has to be usable by someone running the shop on an evening between other jobs.
A pricing model matched to how home businesses actually trade: a small percentage on each order, billed monthly, zero in months with no sales. No fixed subscription that bites in a slow month.
AI used where it earns its keep: helping a seller write a listing from a photo, flagging listings that break platform rules for a human to check, surfacing the orders a seller probably needs to act on today.
The shape of it
Two to three engineers continuously from MVP through launch and into ongoing support, delivering the Android, iOS and web clients plus the platform behind them.
The outcome
A live private marketplace in use by home businesses across India, with sellers running shops they control, buyers paying direct, and nookstor out of the money flow by design.
